0:00:41 If you live in the Dallas, Fort Worth area,
0:00:44 there is a good chance that right now you can open up an app on your phone and
0:00:48 order a cup of coffee or a bottle of ibuprofen from a nearby Walmart.
0:00:53 And then about 15 minutes later, a drone will appear hovering in the sky above your yard.
0:01:00 The drone will lower down a rope that holds a box that has your ibuprofen in it.
0:01:05 Then the drone will leave the box on the ground, pull up the rope, and fly away.
0:01:11 People have been talking about drone delivery for a long time now.
0:01:14 There have been pilot programs and test sites, but this thing in Dallas is big.
0:01:20 Millions of people live in the delivery zone.
0:01:23 It’s the first place in the US where for lots and
0:01:26 lots of people, drone delivery seems set to become a normal everyday thing.

0:01:44 My guest today is Adam Woodworth.
0:01:46 Adam is the CEO of Wing.
0:01:49 Wing is owned by Alphabet, and it’s one of the two drone companies doing deliveries
0:01:54 for Walmart in Dallas.
0:01:56 Wing has also been making deliveries in Australia for several years now.
0:02:00 Adam’s problem is this.
0:02:02 How do you turn a delivery drone into something as boring and
0:02:05 ubiquitous as a shopping cart?
0:02:07 To start, I asked Adam to make the case for his project.
0:02:12 Like, why should I be happy to learn that delivery drones may soon be coming to
0:02:16 a sky near me delivering coffee and burritos to my neighbors?
0:02:20 I’ve caught a lot of flak over the years for the burrito copter and
0:02:27 you’re just using drones to fly around and deliver cups of coffee and stuff, but
0:02:31 at the core of it, people eat food every day.
0:02:35 If you look at it from a holistic transportation perspective,
0:02:39 people are not gonna stop ordering things.
0:02:43 Like, it’s in fact the opposite.
0:02:47 People are ordering more stuff every day, and it just does not make sense that we
0:02:52 are moving around burritos and cups of coffee in cars.
0:02:57 Like, it just does not make sense.
0:02:59 To what extent are people ordering coffee delivered by somebody in a car?
0:03:02 Is that a thing, and I just don’t know it?
0:03:05 It is a thing.
0:03:06 It is a thing.
0:03:07 Like, you can go sort of look up, there’s been a myriad of different studies about
0:03:11 sort of what actual sort of like different use cases are, and it’s a lot of small items.
0:03:16 I can talk about a bunch of aviation math, but
0:03:19 I think the simplest way to look at it is we are designing systems.
0:03:24 Like, to be able to fly in the national airspace is the same for
0:03:27 everybody who’s sort of in here.
0:03:28 We need to be building systems that are like sort of equivalent level of safety
0:03:34 to like airliners.
0:03:35 So if you take that and you abstract it down to things that people can sort of
0:03:43 internalize in terms of sort of risk, it is safer to fly the package via drone
0:03:51 than it is to walk the package in your hand down the sidewalk.
0:03:57 That’s good.
0:03:57 That’s compelling.
0:03:58 That’s fun.
0:03:59 Non-intuitive.
0:04:00 It’s very non-intuitive.
0:04:02 I thought you were going to say safer than to drive, and I’d be like, sure.
0:04:04 No, everything’s safer than to hand carry it.
0:04:08 The risk of hand carrying is getting hit by a car?
0:04:11 Yeah, that’s usually sort of pedestrian road risk.
0:04:14 And so you have this former transportation, which is possible and real and
0:04:19 financially viable, that is many orders of magnitude safer than the incumbent.
0:04:27 If you look at on every metric from safety to emissions, the sort of impact on
0:04:31 infrastructure, it’s like it is silly that we are moving around these boxes in
0:04:35 the way we do today.
0:04:36 This is a fundamentally better way to do it.
0:04:39 So if I want to order something, I live near Walmart in Dallas, and I want to
0:04:44 order something from you, like how does that part work?
0:04:46 So basically like we built a pretty traditional looking marketplace where the
0:04:52 order flow is very traditional until you get to the part at the end, which is the
0:04:57 drone part.
0:04:58 So I use your app.
0:04:59 I don’t use like the Walmart app.
0:05:01 So it depends on which region you’re in.
0:05:03 So in Australia, we’re integrated into the DoorDash app.
0:05:05 So use the front end is DoorDash.
0:05:07 In the US right now, we’re using our own app.
0:05:11 So you say what you want ordered, and then before you even get to that step,
0:05:17 the back end will say, is your address deliverable, right?
0:05:20 Like is the place that you are a place that the plane can get to?
0:05:24 Just to be clear, that is you checking it out.
0:05:27 You’re using basically satellite data to say, does this address work?
0:05:31 Yeah.
0:05:31 Or that’s you asking the user.
0:05:32 No, that’s you just checking.
0:05:33 So it’s just basic.
0:05:35 And some of it is even like if there’s a big hill that the plane has to spend
0:05:41 more energy climbing over, like you might be within the radius, but like your
0:05:46 particular house like may be undeliverable.
0:05:48 Or you might be slightly outside of the radius because there’s no power lines
0:05:53 or hills to get there.
0:05:54 So the plane goes slightly farther.
0:05:55 So everybody thinks about a delivery area as a circle, but it’s really like
0:05:59 a weird amoeba with lots of variables affecting where you can go.
0:06:04 And so there’s a sort of there’s an address checker that’ll run that like
0:06:09 just GPS coordinate through a terrain database to be like, can the plane get
0:06:13 there? And then once you get to checkout, you’ll be presented with either one
0:06:19 delivery zone of like, OK, this is the place on your property where the box
0:06:23 can be dropped off or a choice.
0:06:25 Like if there’s multiple spots, it’ll be like, OK, which one of these three
0:06:28 do you want it in the left side of your yard, the right side yard or in the
0:06:31 backyard? The person will pick that, then the order will process.
0:06:36 The plane will be dispatched.
0:06:37 And then it’ll go to like a sort of countdown of like, OK, the plane is on
0:06:41 its way and it’ll be here in three minutes and 42 seconds.
0:06:46 So and what’s the cost?
0:06:50 It depends. It’s sort of that’s that’s that’s more of a partner question.
0:06:56 What’s it? What’s it cost you?
0:06:58 That’s that’s an unanswerable question.
0:07:01 A lot right now. A lot. Right.
0:07:03 Presumably.
0:07:04 No, I mean, I think I think less than less than what folks would assume.
0:07:10 I mean, the marginal cost is low, right?
0:07:12 But it’s not that many deliveries against a large fixed cost.
0:07:15 That’s fair.
0:07:17 But the the marginal metrics are all sort of, you know, favorable or in the
0:07:22 direction of favor. Yeah, yeah.
0:07:24 So like, you know, people are well accustomed to getting stuff delivered
0:07:29 today. And so like those costs are well understood and the sort of cost per
0:07:34 delivery that, you know, either is either the partner is charging.
0:07:38 They’re sort of all in line with that, depending on sort of which region you’re
0:07:41 in. But that’s that’s ultimately up to the partner a few bucks.
0:07:45 I mean, is is that what that means?
0:07:47 That’s the reason, which, you know, it can’t be more than that if people are
0:07:51 out in coffee, right? Though it is amazing how much people spend on,
0:07:54 you know, on the marginal thing.
0:07:57 So so that’s how it works from the consumer’s point of view.
0:07:59 How does it work from, you know, from the drone’s point of view, from from the
0:08:03 company’s point of view? What happens every every morning?
0:08:06 The service turns on.
0:08:07 Folks can can order the stuff.
0:08:10 Planes will get automatically tasked to go take off, pick up the box and go.
0:08:15 How many deliveries will they do in a day from a given Walmart?
0:08:19 Like our high watermark right now is around for one store was about like 130 deliveries.
0:08:26 OK, so it’s like these are like these are real numbers.
0:08:29 This isn’t like a like, oh, OK, like three people ordered stuff today.
0:08:33 And I think that that’s the that’s I think sort of the phase that the industry
0:08:39 is moving into now is it’s it’s these aren’t like pilot programs and trials.
0:08:43 These are like, OK, this store opened up offering this service
0:08:46 and all the people in the area expect to get that service.
0:08:49 How how big and how heavy can something be?
0:08:51 So, you know, we carry about a little bit over a kilo of of of good.
0:08:58 So, you know, two point two pounds of stuff.
0:09:00 And in terms of volume, like like I think about like a shoe box, shoe box ish shoe box.
0:09:06 OK. And a lot of it ends up being, you know, prepared food,
0:09:11 drinks, like, you know, soft drinks, you know, grocery items.
0:09:15 And I think the one of the interesting observations I’ve always had in this is
0:09:20 back back to the sort of original, like, did we pick the right use case piece?
0:09:26 We did a bunch of surveys sort of early on in the program of, you know,
0:09:32 what would you want delivered by drone if you if you had the option?
0:09:36 And, you know, there were dozens of different options sort of from food
0:09:40 all the way to medicine, clothing, all these other things.
0:09:42 And overwhelming, I think the responses were always like, you know,
0:09:46 drones should only be used for medical delivery.
0:09:49 Like they should only be used for medicine, first aid, bits like that.
0:09:52 And then we went and offered the service in Australia.
0:09:56 We had we had all those goods in there.
0:09:59 We had like a lot of, you know, like type of, you know,
0:10:03 over-the-counter pharmacy items, sort of food, clothing, a bunch of different
0:10:10 local restaurants and like 80 percent of people ordered coffee.
0:10:14 Like that was the overwhelming sort of thing, because it’s like
0:10:18 that’s something that people got every day and it made sense.
0:10:20 Stated preference versus revealed preference.
0:10:23 I mean, there is there is also the externality thing, right?
0:10:26 Like it’s one thing to say, if a drone is going to be flying over my house
0:10:30 all the time, what do I want it to be delivering to everybody?
0:10:34 Versus if it’s coming to my house, what am I going to order today?
0:10:37 Right. I mean, that is another way to frame that.
0:10:39 That’s right.
0:10:40 So like what what when you look back after 10 years of working at it
0:10:45 and like now you’re actually doing it, like what are a few key things you figured out?
0:10:50 I think one of the most defining moments is
0:10:55 or maybe one of the most defining constraints.
0:10:59 Most sort of disruptive or emerging technologies
0:11:03 sort of start off in a permissive environment.
0:11:07 So, you know, one of the one of the things that I, you know,
0:11:10 one of the questions I’ve gotten asked many times sort of over the years is,
0:11:13 well, why didn’t you take the approach that like rideshare took of, OK,
0:11:18 you know, offer the service in a big metro area, build up a big customer base.
0:11:22 And then as the rules change, you have like you have customers to say, OK,
0:11:28 this is a valuable thing.
0:11:29 Why didn’t you just do it?
0:11:31 Why don’t you just go and break things?
0:11:33 Why not? Why not just go do it?
0:11:34 I think at the core of it is because aviation does not operate that way, right?
0:11:38 Like aviation is is is built around a preempted set of rules
0:11:45 where the federal government controls the airspace.
0:11:46 So it’s not up to sort of anyone given municipality.
0:11:49 And from that place,
0:11:52 you know, how do you build consumer demand?
0:11:56 How do you show that this thing works?
0:11:58 How do you even go and do a trial where the existing regulatory frameworks
0:12:03 are just say, no, you can’t fly at all? Yes.
0:12:06 Turned out the answer was go to Australia.
0:12:08 Yeah. So that’s that’s what that’s what drove us to to sort of start in Australia,
0:12:13 because they weren’t one of the first markets where the the National Aviation
0:12:18 Regulator there, they sort of quantify the risk of the operation.
0:12:21 They look at the specifics, the operation and they sort of approve on a case by
0:12:24 a case basis of all right, like this meets the same level of safety
0:12:29 as an airliner, even though it’s a very different use case.
0:12:32 So just tell me like one thing that, you know,
0:12:37 you had to figure out maybe you tried something and it didn’t work
0:12:40 and you tried something else and it worked.
0:12:41 You know what I mean? Is there just one kind of a microcosm example?
0:12:45 If I could do two. Oh, I love to.
0:12:47 If that’s that’s. Yeah, you bet.
0:12:49 So the first one is sort of how do you achieve aerospace reliability
0:12:56 with like consumer electronics costs?
0:12:59 So, OK, you know, we started from a place of how do you build these planes
0:13:04 in a way where the unit economics will work, not how do you build these planes
0:13:08 and then try to figure out how to make the unit economics work?
0:13:10 Right. So what is I mean?
0:13:12 Obviously, the cost of one is going to be a function partly or largely of scale.
0:13:16 But since you brought it up, like what is one of them got a cost for it to work for you?
0:13:21 I mean, it has to look like like cell phones, basically.
0:13:25 And I think that the the interesting one, the sort of specific point here
0:13:29 is if you looked at just the reliability case, OK,
0:13:33 so how many how many propulsion system elements do you need
0:13:37 in order to be able to make the airplane sort of close all the reliability numbers?
0:13:42 That that requires eight motors in our in our use case.
0:13:46 So OK, so, you know, you need eight hover motors
0:13:49 so that you can have any one of them fail at any given time
0:13:51 and the airplane can still sort of have control flight. OK.
0:13:55 In our cost trades, it ended up being that
0:14:00 if you move to twelve motors instead of eight motors,
0:14:03 so the reliability numbers close at eight.
0:14:06 But if you went to twelve, you got to use a much smaller motor
0:14:10 that didn’t need a carbon fiber propeller, you could use a plastic propeller.
0:14:14 And there was a huge change in the cost of the total propulsion system
0:14:19 by increasing the number of motors, which is not a thing that you would
0:14:24 on the surface look at and be like, OK, this this is intuitively obvious.
0:14:29 So you’re using twelve cheaper motors, so more smaller.
0:14:34 It’s more smaller motors rather than fewer larger motors.
0:14:39 And I mean, presumably, you could keep going that way.
0:14:42 You could have 20 tiny motors.
0:14:44 I mean, you find the optimum.
0:14:46 What settled on twelve was really driven by noise.
0:14:51 So like as you get the rotor smaller, they have to, you know,
0:14:54 the frequencies go higher, they spin faster,
0:14:57 the disk moving goes up, all these different effects.
0:14:59 And so moving to twelve, let you get the sort of
0:15:04 cost benefits by going to small motors.
0:15:07 But you didn’t sort of start climbing up that that noise curve
0:15:10 by having like, you know, like a hundred little half inch motors.
0:15:15 And and even that there isn’t an off the shelf propeller solution that sounds pleasant.
0:15:22 Yeah, so that the sound the sound is a big one, right?
0:15:26 Like there was a good Wall Street Journal story, I thought,
0:15:29 from Australia, where you were doing a lot of the early work.
0:15:34 And the headline was Delivery Drones Cheer Shoppers Anoy Neighbors Scare Dogs.
0:15:40 Tell me about that piece of it. Tell me about the noise.
0:15:43 So that’s a that’s a it’s a thing you have to be conscious of.
0:15:47 So, you know, we did a bunch of work
0:15:49 early on in the development of this aircraft around sort of how do we
0:15:54 how do we shape the tone of the noise that’s being generated?
0:15:57 So it’s sort of less of like one big peak and sort of more broad spectrum.
0:16:01 How do we reduce the noise of it?
0:16:03 Like if you look closely at our propellers, they’re they’re like asymmetric.
0:16:07 So there’s one long set of blades and one short set of blades.
0:16:10 And that creates like two tip vortices that destructively interfere and like spread out noise.
0:16:15 So all these things.
0:16:15 So we do all this work on on the hover propulsion system.
0:16:18 And the vast majority of of sort of noise feedback from the communities.
0:16:25 And mind you, like if you compare this to the noise feedback,
0:16:29 you get about an actual airport or construction project is still like far less than that.
0:16:36 But it was all overflight.
0:16:39 So it wasn’t like people weren’t complaining about the airplanes hovering.
0:16:43 They were complaining about them flying over overhead.
0:16:46 OK. And if you you look at the fact that the person that ordered the goods,
0:16:51 like the plane is coming, then they asked for it, right?
0:16:54 Like they’re like, they’re like, I want the service.
0:16:56 Their neighbors are probably also ordering things.
0:17:00 But the thousand homes that you flew over to get to that spot
0:17:04 like may not be participating in the service.
0:17:06 It’s a negative externality, right?
0:17:08 You’re imposing a cost on someone who’s not a party to the transaction.
0:17:12 So so that was that was a very interesting learning sort of early on in our
0:17:17 that we only would have learned by actually operating the service.
0:17:20 It’s that it’s not it’s not the next door neighbor who hates it.
0:17:23 It’s all the people between the store and the customer.
0:17:27 And in that sense, it was like, OK,
0:17:30 well, like we thought we needed to put all this development work
0:17:33 into the hover propulsion system, but it’s actually the cruise system
0:17:35 that needed needed work.
0:17:37 People never get mad about what you think they’re going to get mad about, right?
0:17:41 They get mad about that at the core of it.
0:17:44 Like the the drone delivery space is like so full of has been so full
0:17:48 of what ifs for so long and in the absence of regulatory frameworks
0:17:53 that let you go and operate, like you can’t prove out these things.
0:17:56 Yeah, that it it oftentimes like there’s a lot of misconceptions
0:18:01 about either noise or sort of what the use cases will be or what people want to order.
0:18:06 And then when you go and offer the service, sort of the cure for the what
0:18:10 ifs is the the actuality of the operating.
0:18:13 So OK, so you realize that the the noise complaints aren’t the noise
0:18:16 complaints you’re expecting.
0:18:17 Yeah, you had mitigated the one the hovering, but not the other the flying over.
0:18:21 So now you have this new challenge, right?
0:18:24 That people getting mad if drones are flying over their house all day long.
0:18:28 What do you do about that?
0:18:29 So we basically did the same thing we did on the other propulsion side.
0:18:33 So we use the same technology as the redesign the props.
0:18:36 We sort of set the design target so that like basically the aircraft
0:18:43 that the cruise altitude would be inaudible to to an observer on the ground.
0:18:47 But this is like everything in aerospace is a trade.
0:18:52 And so, you know, for us, it was like we want to we want to address
0:18:56 sort of any of the noise concerns.
0:18:59 And so we’re willing to go and do that development time and exercise and cost.
0:19:05 Redo the propulsion system and redo the plane to be able to use it.
0:19:10 So that that’s that was that was one interesting one.
0:19:15 And the other one is just like, you know, how you get the box to the people.
0:19:20 So OK, early on in the program,
0:19:23 we had basically, you know, you have the little tote that hangs below the plane.
0:19:28 And then it was connected to the plane with a tether.
0:19:31 And that tether went around a spool and just sort of like
0:19:34 you’d open up a latch and it would descend and you’d leave behind the string.
0:19:39 So it was like the way of letting go.
0:19:42 The box was just well, there’s only so much string on the on the on the aircraft.
0:19:47 So the so the customer would get a box with the long string, the long string.
0:19:51 Not a great user experience, but very simple, like super simple.
0:19:54 And we spent a huge amount of time around how do you drop off the box
0:20:02 without a bunch of mechanical complexity?
0:20:06 So how do you how do you lower down the box?
0:20:09 Make sure that it lets go of the box 100 percent of the time.
0:20:13 Make sure that that little hook at the bottom doesn’t get snagged
0:20:17 on anything else as it’s getting pulled back up,
0:20:19 making sure that that whole system could operate reliably,
0:20:24 you know, thousands of times in with dirt and leaves and stuff.
0:20:28 And so like this is that little that little yellow bit of plastic that you’re
0:20:34 just talking about the hook at the end of the line that holds the box.
0:20:37 Like that is like a nightmare to get just right nightmare to get just right.
0:20:42 And it is probably one of the most iterated components on the whole aircraft.
0:20:46 Still to come on the show, why, despite all that work on the hook
0:20:52 and on everything else, drone delivery may never really take off.

0:22:22 So what, like, what’s the frontier for you?
0:22:28 Like, what are you trying to figure out that you haven’t figured out yet?
0:22:32 Yeah, I think that for us right now,
0:22:37 a couple of years ago in Australia, when we were sort of ramping up volumes there,
0:22:41 we demonstrated what scale looked like for a sort of confined geographic area.
0:22:48 So, you know, one of the common, I think, misconceptions about drones is, you know,
0:22:53 folks are like, well, when drone delivery is real, I’ll look up at the sky and all I’ll see is drones.
0:22:57 And I was like, well, no, when you when you actually do it, when you actually offer sort
0:23:01 of the scaled out service to like a, you know, 100 square kilometer piece of the earth,
0:23:07 even when there’s even when there’s 1000 deliveries happening in one day in that little space,
0:23:14 you can look up and not see any planes for a while.
0:23:16 And so, for the last couple of years, that’s what we were focused on was, okay,
0:23:21 how do we demonstrate the unit scale of, okay, this is what drone delivery looks like
0:23:26 at scale for one small space.
0:23:29 Now, I think with the DFW expansion, we have the opportunity to do that at a whole sort of
0:23:36 metro wide scale.
0:23:38 So, I think that the ability to offer the service across a big metro to like, you know,
0:23:45 where you’re going to cover millions of people, lets you answer, lets you sort of validate
0:23:51 that those assumptions that have been proven out at smaller operational scales hold as you go up.
0:23:57 And so, looking at things like how frequently do people order, like, is it a novelty that
0:24:03 people order once and then they’re like, okay, well, I got my cool TikTok video of a drone
0:24:06 delivering me something, or do they find value in it?
0:24:09 You know, do you start to get to the place where, you know, for us like, you know, is one operator
0:24:17 able to, you know, do we have the permissions and is it working to have one operator do
0:24:24 multiple locations and, you know, many aircraft in the sky at once looking less and less like,
0:24:31 sort of a one-to-one relationship between sort of the person in the operation to like,
0:24:37 more of a sort of dispatcher view of the world of like, okay, this person is managing a fleet
0:24:41 of airplanes rather than managing sort of any one flight.
0:24:44 So, in the current service as it exists now, what is the role of human beings?
0:24:52 It’s really is like, you know, a person has to put the stuff in the box.
0:24:58 A person has to bring the box to where the plane is going to be and, you know,
0:25:03 the plane hovers and lowers down the little hook and they hook the box on it and it takes it up.
0:25:07 And then, you know, somebody in the morning needs to take the planes and put them out on
0:25:12 the pads and at night take them and put them back in the shipping container.
0:25:16 And then our pilots are sort of monitoring the operation.
0:25:19 I mean, just to be clear, they’re not flying the planes, right? The planes are flying themselves.
0:25:25 The planes are flying themselves, but they’re responsible for the operation, right?
0:25:29 So, like, if you look at the sort of like some of the core tenets of aviation,
0:25:33 like the pilot is responsible for the airliner flight or for the charter flight,
0:25:38 like they’re responsible for the operation.
0:25:40 And so, what does that mean when things get very highly automated?
0:25:46 It’s like, okay, well, they’re looking for other air traffic.
0:25:50 They’re looking for sort of, is the system performing as we expected to?
0:25:54 Is there, is there weather that’s rolling in? Is there something else like that?
0:25:58 So, just so I can see, just so I can like visualize it, is there like at each place
0:26:04 where you have a nest, like at each Walmart, is there like a room where there’s a guy sitting
0:26:08 or do you guys have like an office? No, there’s an office where the folks are sitting.
0:26:12 I mean, you said there’s a pilot, like do they, so what do they have like a little radar thing?
0:26:16 Like pretty much, like if you think about like sort of what an aircraft or controller station
0:26:22 would look like or what a sort of trained dispatcher station would look like,
0:26:25 that’s more or less what the pilot interface looks like.
0:26:28 So, there is, there’s no live video feed from the aircraft.
0:26:31 So, like the airplanes sort of get their assigned flight when somebody places an order,
0:26:37 because like we don’t know where the next order is going to come from.
0:26:39 So, there’s this whole route planning algorithm in the background that when somebody orders
0:26:43 something, it’s like, okay, I need to go fly this way and here are the other flights in the space.
0:26:49 They’ll see those tracks, like so they’ll see, okay, I’ve got, you know,
0:26:53 this many airplanes that are sort of active right now.
0:26:57 I’ve got this many airplanes that are on the ground waiting, getting assigned an order.
0:27:00 And they’re just little icons moving around the screen.
0:27:04 So, it’s not like, there’s not some video feed.
0:27:06 There’s not like, and then they’ve got like a view of the individual nest.
0:27:10 So, there’s a little security camera looking down on it.
0:27:12 It’s like, oh, okay, there’s here all the airplanes, like, you know,
0:27:17 so it really is, it is that sort of like supervisor interface.
0:27:21 I think it’s probably the easiest way to think about it rather than like,
0:27:24 there’s no like, sort of controls and handles that people are manipulating to fly the planes around.
0:27:29 I mean, is there like a button they can push if the plane needs to turn around or like,
0:27:35 whatever, bail in some way.
0:27:37 Yeah, there’s a button.
0:27:38 So, one of the things they could do is they can pause the whole operation.
0:27:43 So, they can say like, okay, you know, we’re outside of our weather limits
0:27:46 or there’s a airspace conflict that’s gone through, stop receiving orders.
0:27:52 That’s the easy one.
0:27:53 Like, don’t send any more planes out.
0:27:55 The other one is they have a button where they can tell the plane to land.
0:28:01 And that’s basically the plane is following like a 4D trajectory.
0:28:07 So, it’s got a like a 3D path plus time where it’s like, okay,
0:28:11 I’m supposed to be in this airspace at this time.
0:28:13 And it’ll keep flying on that path until it gets to a place
0:28:18 that sort of has been procedurally generated as like okay to land.
0:28:22 So, like, you know, open fields and like trees and stuff, like not roads, not like sidewalks.
0:28:29 And so, the plane will keep flying until it gets to one of those places
0:28:32 and it’ll sort of slow down, do a hover, come down and land.
0:28:37 And those are really the two commands.
0:28:40 How often does that one happen?
0:28:42 Very infrequently landing, yeah.
0:28:45 Very infrequently.
0:28:46 And I think it’s more akin to like, if you pulled your car over to the side of the road
0:28:52 with a check engine light, it’s not like sort of anything is like fundamentally broken.
0:28:58 It’s more like a precautionary step.
0:29:01 And I think that that’s one of the pieces that sort of underpins
0:29:05 this whole sort of operational cases, like all these layers of redundancy, you know,
0:29:09 the plane can either, the plane can go to the delivery zone and say like,
0:29:13 well, I don’t think I should deliver the package because there’s an obstacle and it’ll come back.
0:29:16 The plane can go and deliver the box and say, I delivered it, but I had to move two meters over
0:29:21 because there was an obstacle, like disable this delivery zone.
0:29:24 The plane can come back and say, hey, I was doing that.
0:29:28 And when I was on my way back, I noticed that I was using slightly more power than I usually use.
0:29:34 Like, I’m going to ground myself and sort of there’s all these layers.
0:29:38 And one of those layers is the plane or the pilot can say, hey, like,
0:29:42 why don’t you pull over to the side of the road so we can, we could check on you.
0:29:45 Is there a camera on the plane?
0:29:49 Yeah.
0:29:50 Surely something many people ask you, like, is the drone looking at me?
0:29:54 So the drone is not looking at you.
0:29:56 Again, I think it’s like, there’s no, there’s no live feed.
0:30:00 So it’s not like there’s like an operator sort of interfacing with that video.
0:30:04 But the aircraft has two sets of stereo cameras on the back of it that are used for
0:30:11 so both visual odometry.
0:30:14 So like a backup to GPS and for like sort of broad scene understanding.
0:30:21 So like building a depth map of sort of what you’re flying over.
0:30:23 But those are all like, that’s a point cloud.
0:30:25 That’s not like images of stuff.
0:30:28 You know, one of the biggest challenges of like residential drone delivery is
0:30:33 like you’re going to, you’re going from a very structured environment
0:30:37 to a very unstructured environment.
0:30:39 So like, like the sky is like usually sort of very clear of obstacles.
0:30:44 Somebody’s backyard like may not be clear of obstacles.
0:30:47 There may be a swing set.
0:30:48 There may be a tree branch that has grown sort of since the last time
0:30:53 that sort of satellite imagery was refreshed.
0:30:56 And so the cameras on board the aircraft are used mostly for
0:30:59 they’re used for navigation and for sort of obstacle detection.
0:31:04 They run what’s what’s called like a bunch of semantic modeling.
0:31:07 So like if you think about like a toddler putting blocks into the little toy,
0:31:13 they’ll be like triangle goes in triangle circle goes in circle.
0:31:17 The plane is like car tree house road.
0:31:22 I mean, like computer vision, like basic computer vision.
0:31:25 There’s a computer vision stuff.
0:31:26 I mean, so that one is interesting in that I feel like when you started,
0:31:31 that wasn’t nearly as good, right?
0:31:34 Yeah, you can do, we could do a lot more now than we could at the beginning of the program.
0:31:39 And like, you know, we can run like live classification on like, you know,
0:31:46 cell phone like avionics.
0:31:47 Yeah.
0:31:48 I mean, does it also do that to say like, oh, don’t lower the box.
0:31:52 There’s a dog running around the yard.
0:31:54 Yep.
0:31:54 Yep.
0:31:54 So it’ll it’ll do that and it’ll do basically what’s what’s called delivery zone nudging.
0:32:01 So like a spot is picked sort of before the plane gets there where to lower the box.
0:32:07 If the plane is coming down, it says, well, where you told me to lower the box,
0:32:10 there’s a car or the tree branch is bigger than what you said it was.
0:32:14 Yeah.
0:32:15 It can within a bounded set of decisions sort of move it a certain distance
0:32:20 to drop off the box.
0:32:21 And then it will tell us like, hey, I had to move where the delivery zone was.
0:32:25 How often how often does the delivery fail?
0:32:29 Like does it get there?
0:32:29 And it’s like, no, this isn’t going to work.
0:32:31 I got to get out here pretty infrequently.
0:32:33 So I mean like one in 10, one in 20, one in 100.
0:32:36 It’s in the hundreds or thousands.
0:32:37 Okay.
0:32:38 So so big picture, if things go well for drone delivery,
0:32:43 what will the world look like in say five or 10 years?
0:32:46 Yeah. I mean, I think at the core of it, if this experiment works,
0:32:50 right, like if drone delivery takes off, it will be the like primary means
0:32:55 that people get small goods delivered.
0:32:57 So I think that it will be a it’ll be everyday occurrence for the same folks
0:33:02 that that order food every day today.
0:33:04 Most of that will be coming with with airplanes because they get just just makes more sense.
0:33:10 Uh-huh.
0:33:11 What’s the version of the future where it doesn’t work?
0:33:15 Like what are the reasons it might not work?
0:33:17 I think some of it is if people can actually get past the what ifs.
0:33:23 Like, you know, do people order frequently enough?
0:33:26 Do is it a good experience for the partners?
0:33:29 Like are you integrating well enough into their workflow where
0:33:32 journalism is an asset, not a burden to their sort of the day in the life of their associates?
0:33:38 Are all the companies in the space still around?
0:33:42 Right. Like this is like these are really long timelines in a challenging funding environment.
0:33:46 So like, you know,
0:33:49 it’s really expensive to get to a point where the business makes sense to get to scale.
0:33:54 And then I think I worry sometimes that that folks will still sort of chase the long tail of
0:34:03 of the sort of use case.
0:34:05 So, you know, drones don’t have to deliver everything.
0:34:10 Right. And so I worry about sort of a lack of focus of like, okay, like, you know,
0:34:16 here is the place where drones make a ton of sense to deliver stuff.
0:34:19 Let’s be really successful there rather than like, oh, they might be able to deliver,
0:34:23 you know, a case of bowling balls.
0:34:26 Like, yeah, they might be able to, but a van is a much better use case for that.

0:35:46 And like, so you take these things and you actually make them fly.
0:35:49 So not surprisingly, I’m a bit of a nerd.
0:35:54 I like Star Wars and sci-fi things.
0:36:00 I always have. And I reached a point where sort of both the intersection of technologies
0:36:08 and my skill at designing airplanes were such that I could make the toys that I had as a kid
0:36:13 work as like real things.
0:36:14 Right. So you take the like plastic X-Wing Fighter that I had in my room and like,
0:36:19 I made it fly by like throwing it in my hand and making the sounds, right?
0:36:23 And you actually make it fly.
0:36:25 Yeah. No, it’s also like how I sort of continuously sharpen my skills as an engineer.
0:36:32 So like, often they’re like really hard airplane design problems of like,
0:36:37 what are the aerodynamics of an X-Wing?
0:36:39 So let me ask you on that note, let me ask you, like,
0:36:42 is there a specific thing you learned in building these models that you brought to your work at Wing?
0:36:49 I think I’ve brought a similar philosophy, which is like,
0:36:55 how do you, how do you get to a complex result without a complex solution?
0:36:59 Where it’s like, okay, how do I, how do I get that same joy?
0:37:04 How do I get to that same result with a simpler answer?
0:37:07 So that’s, I think that that’s, that’s how I approach my professional life as well.
0:37:12 You got a white whale.
0:37:14 Is there something you want to build that flies that you haven’t been able to do?
0:37:17 I have always wanted to do a tie interceptor.
0:37:19 There’s always my favorite Star Wars ship, but there’s like not much in the way of Wing on that.
0:37:26 Who flew that?
0:37:26 Was it the, the good guys or the bad guys?
0:37:29 It was the bad guys.
0:37:30 So, okay.
0:37:30 Right.
0:37:32 So it’s like what the stormtroopers flew, sort of a variation on that.
0:37:36 You built one of those that goes in the water.
0:37:38 Yeah.
0:37:39 Some, some version of that.
0:37:40 I saw that I was like, does that fly?
0:37:41 And then I saw that it was in the water.
0:37:42 I go through like every, probably every four years I get into submarines
0:37:46 and I’ll like build some submarine stuff.
0:37:48 And then I’ll sort of put it on the shelf.
0:37:50 So I feel like, so I’m moving on from what you’ve built now, just to be clear.
0:38:01 The, I feel like the word drone is, is not doing drones any favors, right?
0:38:11 I feel like it has a lot of negative connotations.
0:38:13 There’s like a militaristic connotation.
0:38:14 There’s the connotation of like a worker who is unfeeling and doesn’t do anything.
0:38:18 Is there a word that you think would be better?
0:38:21 I mean, at this point, I think that that, that ship is
0:38:26 long since sailed and has left board.
0:38:29 I mean, there was like a, there’s been a South Park episode about it.
0:38:31 Like, I don’t think that like, like, so I don’t know.
0:38:36 I think it’s, it’s a word.
0:38:37 I don’t think you should ever be afraid of, of, of the word.
0:38:41 And at the core of it, like, I don’t know, I think of them all as airplanes.
0:38:46 Like they, they fly around with other airplanes.
0:38:48 Like they need to do airplane stuff.
0:38:50 And I think that, like, part of the reason that the skepticism that,
0:38:55 that you brought up earlier exists is, is the sort of the gap
0:38:59 between the sort of promise and the reality.
0:39:02 And so, you know, the, the sooner that we can get these services sort of
0:39:09 real and live and interacting with more people, I think that people will just
0:39:15 look at these as tools that are flying around providing a service.
0:39:18 And my, I’ve always, I tell team frequently, I like, I want people to
0:39:21 look at the plane and think of it like a shopping cart.
0:39:25 And it’s just like, it’s a thing that’s very useful.
0:39:27 People use them all the time, but you don’t really give it a second thought.
0:39:30 And it’s just, it’s an asset that you use.

0:00:44 there is a good chance that right now you can open up an app on your phone and
0:00:48 order a cup of coffee or a bottle of ibuprofen from a nearby Walmart.
0:00:53 And then about 15 minutes later, a drone will appear hovering in the sky above your yard.
0:01:00 The drone will lower down a rope that holds a box that has your ibuprofen in it.
0:01:05 Then the drone will leave the box on the ground, pull up the rope, and fly away.
0:01:11 People have been talking about drone delivery for a long time now.
0:01:14 There have been pilot programs and test sites, but this thing in Dallas is big.
0:01:20 Millions of people live in the delivery zone.
0:01:23 It’s the first place in the US where for lots and
0:01:26 lots of people, drone delivery seems set to become a normal everyday thing.

0:01:37 I’m Jacob Goldstein, and this is What’s Your Problem?
0:01:40 The show where I talk to people who are trying to make technological progress.
0:01:44 My guest today is Adam Woodworth.
0:01:46 Adam is the CEO of Wing.
0:01:49 Wing is owned by Alphabet, and it’s one of the two drone companies doing deliveries
0:01:54 for Walmart in Dallas.
0:01:56 Wing has also been making deliveries in Australia for several years now.
0:02:00 Adam’s problem is this.
0:02:02 How do you turn a delivery drone into something as boring and
0:02:05 ubiquitous as a shopping cart?
0:02:07 To start, I asked Adam to make the case for his project.
0:02:12 Like, why should I be happy to learn that delivery drones may soon be coming to
0:02:16 a sky near me delivering coffee and burritos to my neighbors?
0:02:20 I’ve caught a lot of flak over the years for the burrito copter and
0:02:27 you’re just using drones to fly around and deliver cups of coffee and stuff, but
0:02:31 at the core of it, people eat food every day.
0:02:35 If you look at it from a holistic transportation perspective,
0:02:39 people are not gonna stop ordering things.
0:02:43 Like, it’s in fact the opposite.
0:02:47 People are ordering more stuff every day, and it just does not make sense that we
0:02:52 are moving around burritos and cups of coffee in cars.
0:02:57 Like, it just does not make sense.
0:02:59 To what extent are people ordering coffee delivered by somebody in a car?
0:03:02 Is that a thing, and I just don’t know it?
0:03:05 It is a thing.
0:03:06 It is a thing.
0:03:07 Like, you can go sort of look up, there’s been a myriad of different studies about
0:03:11 sort of what actual sort of like different use cases are, and it’s a lot of small items.
0:03:16 I can talk about a bunch of aviation math, but
0:03:19 I think the simplest way to look at it is we are designing systems.
0:03:24 Like, to be able to fly in the national airspace is the same for
0:03:27 everybody who’s sort of in here.
0:03:28 We need to be building systems that are like sort of equivalent level of safety
0:03:34 to like airliners.
0:03:35 So if you take that and you abstract it down to things that people can sort of
0:03:43 internalize in terms of sort of risk, it is safer to fly the package via drone
0:03:51 than it is to walk the package in your hand down the sidewalk.
0:03:57 That’s good.
0:03:57 That’s compelling.
0:03:58 That’s fun.
0:03:59 Non-intuitive.
0:04:00 It’s very non-intuitive.
0:04:02 I thought you were going to say safer than to drive, and I’d be like, sure.
0:04:04 No, everything’s safer than to hand carry it.
0:04:08 The risk of hand carrying is getting hit by a car?
0:04:11 Yeah, that’s usually sort of pedestrian road risk.
0:04:14 And so you have this former transportation, which is possible and real and
0:04:19 financially viable, that is many orders of magnitude safer than the incumbent.
0:04:27 If you look at on every metric from safety to emissions, the sort of impact on
0:04:31 infrastructure, it’s like it is silly that we are moving around these boxes in
0:04:35 the way we do today.
0:04:36 This is a fundamentally better way to do it.
0:04:39 So if I want to order something, I live near Walmart in Dallas, and I want to
0:04:44 order something from you, like how does that part work?
0:04:46 So basically like we built a pretty traditional looking marketplace where the
0:04:52 order flow is very traditional until you get to the part at the end, which is the
0:04:57 drone part.
0:04:58 So I use your app.
0:04:59 I don’t use like the Walmart app.
0:05:01 So it depends on which region you’re in.
0:05:03 So in Australia, we’re integrated into the DoorDash app.
0:05:05 So use the front end is DoorDash.
0:05:07 In the US right now, we’re using our own app.
0:05:11 So you say what you want ordered, and then before you even get to that step,
0:05:17 the back end will say, is your address deliverable, right?
0:05:20 Like is the place that you are a place that the plane can get to?
0:05:24 Just to be clear, that is you checking it out.
0:05:27 You’re using basically satellite data to say, does this address work?
0:05:31 Yeah.
0:05:31 Or that’s you asking the user.
0:05:32 No, that’s you just checking.
0:05:33 So it’s just basic.
0:05:35 And some of it is even like if there’s a big hill that the plane has to spend
0:05:41 more energy climbing over, like you might be within the radius, but like your
0:05:46 particular house like may be undeliverable.
0:05:48 Or you might be slightly outside of the radius because there’s no power lines
0:05:53 or hills to get there.
0:05:54 So the plane goes slightly farther.
0:05:55 So everybody thinks about a delivery area as a circle, but it’s really like
0:05:59 a weird amoeba with lots of variables affecting where you can go.
0:06:04 And so there’s a sort of there’s an address checker that’ll run that like
0:06:09 just GPS coordinate through a terrain database to be like, can the plane get
0:06:13 there? And then once you get to checkout, you’ll be presented with either one
0:06:19 delivery zone of like, OK, this is the place on your property where the box
0:06:23 can be dropped off or a choice.
0:06:25 Like if there’s multiple spots, it’ll be like, OK, which one of these three
0:06:28 do you want it in the left side of your yard, the right side yard or in the
0:06:31 backyard? The person will pick that, then the order will process.
0:06:36 The plane will be dispatched.
0:06:37 And then it’ll go to like a sort of countdown of like, OK, the plane is on
0:06:41 its way and it’ll be here in three minutes and 42 seconds.
0:06:46 So and what’s the cost?
0:06:50 It depends. It’s sort of that’s that’s that’s more of a partner question.
0:06:56 What’s it? What’s it cost you?
0:06:58 That’s that’s an unanswerable question.
0:07:01 A lot right now. A lot. Right.
0:07:03 Presumably.
0:07:04 No, I mean, I think I think less than less than what folks would assume.
0:07:10 I mean, the marginal cost is low, right?
0:07:12 But it’s not that many deliveries against a large fixed cost.
0:07:15 That’s fair.
0:07:17 But the the marginal metrics are all sort of, you know, favorable or in the
0:07:22 direction of favor. Yeah, yeah.
0:07:24 So like, you know, people are well accustomed to getting stuff delivered
0:07:29 today. And so like those costs are well understood and the sort of cost per
0:07:34 delivery that, you know, either is either the partner is charging.
0:07:38 They’re sort of all in line with that, depending on sort of which region you’re
0:07:41 in. But that’s that’s ultimately up to the partner a few bucks.
0:07:45 I mean, is is that what that means?
0:07:47 That’s the reason, which, you know, it can’t be more than that if people are
0:07:51 out in coffee, right? Though it is amazing how much people spend on,
0:07:54 you know, on the marginal thing.
0:07:57 So so that’s how it works from the consumer’s point of view.
0:07:59 How does it work from, you know, from the drone’s point of view, from from the
0:08:03 company’s point of view? What happens every every morning?
0:08:06 The service turns on.
0:08:07 Folks can can order the stuff.
0:08:10 Planes will get automatically tasked to go take off, pick up the box and go.
0:08:15 How many deliveries will they do in a day from a given Walmart?
0:08:19 Like our high watermark right now is around for one store was about like 130 deliveries.
0:08:26 OK, so it’s like these are like these are real numbers.
0:08:29 This isn’t like a like, oh, OK, like three people ordered stuff today.
0:08:33 And I think that that’s the that’s I think sort of the phase that the industry
0:08:39 is moving into now is it’s it’s these aren’t like pilot programs and trials.
0:08:43 These are like, OK, this store opened up offering this service
0:08:46 and all the people in the area expect to get that service.
0:08:49 How how big and how heavy can something be?
0:08:51 So, you know, we carry about a little bit over a kilo of of of good.
0:08:58 So, you know, two point two pounds of stuff.
0:09:00 And in terms of volume, like like I think about like a shoe box, shoe box ish shoe box.
0:09:06 OK. And a lot of it ends up being, you know, prepared food,
0:09:11 drinks, like, you know, soft drinks, you know, grocery items.
0:09:15 And I think the one of the interesting observations I’ve always had in this is
0:09:20 back back to the sort of original, like, did we pick the right use case piece?
0:09:26 We did a bunch of surveys sort of early on in the program of, you know,
0:09:32 what would you want delivered by drone if you if you had the option?
0:09:36 And, you know, there were dozens of different options sort of from food
0:09:40 all the way to medicine, clothing, all these other things.
0:09:42 And overwhelming, I think the responses were always like, you know,
0:09:46 drones should only be used for medical delivery.
0:09:49 Like they should only be used for medicine, first aid, bits like that.
0:09:52 And then we went and offered the service in Australia.
0:09:56 We had we had all those goods in there.
0:09:59 We had like a lot of, you know, like type of, you know,
0:10:03 over-the-counter pharmacy items, sort of food, clothing, a bunch of different
0:10:10 local restaurants and like 80 percent of people ordered coffee.
0:10:14 Like that was the overwhelming sort of thing, because it’s like
0:10:18 that’s something that people got every day and it made sense.
0:10:20 Stated preference versus revealed preference.
0:10:23 I mean, there is there is also the externality thing, right?
0:10:26 Like it’s one thing to say, if a drone is going to be flying over my house
0:10:30 all the time, what do I want it to be delivering to everybody?
0:10:34 Versus if it’s coming to my house, what am I going to order today?
0:10:37 Right. I mean, that is another way to frame that.
0:10:39 That’s right.
0:10:40 So like what what when you look back after 10 years of working at it
0:10:45 and like now you’re actually doing it, like what are a few key things you figured out?
0:10:50 I think one of the most defining moments is
0:10:55 or maybe one of the most defining constraints.
0:10:59 Most sort of disruptive or emerging technologies
0:11:03 sort of start off in a permissive environment.
0:11:07 So, you know, one of the one of the things that I, you know,
0:11:10 one of the questions I’ve gotten asked many times sort of over the years is,
0:11:13 well, why didn’t you take the approach that like rideshare took of, OK,
0:11:18 you know, offer the service in a big metro area, build up a big customer base.
0:11:22 And then as the rules change, you have like you have customers to say, OK,
0:11:28 this is a valuable thing.
0:11:29 Why didn’t you just do it?
0:11:31 Why don’t you just go and break things?
0:11:33 Why not? Why not just go do it?
0:11:34 I think at the core of it is because aviation does not operate that way, right?
0:11:38 Like aviation is is is built around a preempted set of rules
0:11:45 where the federal government controls the airspace.
0:11:46 So it’s not up to sort of anyone given municipality.
0:11:49 And from that place,
0:11:52 you know, how do you build consumer demand?
0:11:56 How do you show that this thing works?
0:11:58 How do you even go and do a trial where the existing regulatory frameworks
0:12:03 are just say, no, you can’t fly at all? Yes.
0:12:06 Turned out the answer was go to Australia.
0:12:08 Yeah. So that’s that’s what that’s what drove us to to sort of start in Australia,
0:12:13 because they weren’t one of the first markets where the the National Aviation
0:12:18 Regulator there, they sort of quantify the risk of the operation.
0:12:21 They look at the specifics, the operation and they sort of approve on a case by
0:12:24 a case basis of all right, like this meets the same level of safety
0:12:29 as an airliner, even though it’s a very different use case.
0:12:32 So just tell me like one thing that, you know,
0:12:37 you had to figure out maybe you tried something and it didn’t work
0:12:40 and you tried something else and it worked.
0:12:41 You know what I mean? Is there just one kind of a microcosm example?
0:12:45 If I could do two. Oh, I love to.
0:12:47 If that’s that’s. Yeah, you bet.
0:12:49 So the first one is sort of how do you achieve aerospace reliability
0:12:56 with like consumer electronics costs?
0:12:59 So, OK, you know, we started from a place of how do you build these planes
0:13:04 in a way where the unit economics will work, not how do you build these planes
0:13:08 and then try to figure out how to make the unit economics work?
0:13:10 Right. So what is I mean?
0:13:12 Obviously, the cost of one is going to be a function partly or largely of scale.
0:13:16 But since you brought it up, like what is one of them got a cost for it to work for you?
0:13:21 I mean, it has to look like like cell phones, basically.
0:13:25 And I think that the the interesting one, the sort of specific point here
0:13:29 is if you looked at just the reliability case, OK,
0:13:33 so how many how many propulsion system elements do you need
0:13:37 in order to be able to make the airplane sort of close all the reliability numbers?
0:13:42 That that requires eight motors in our in our use case.
0:13:46 So OK, so, you know, you need eight hover motors
0:13:49 so that you can have any one of them fail at any given time
0:13:51 and the airplane can still sort of have control flight. OK.
0:13:55 In our cost trades, it ended up being that
0:14:00 if you move to twelve motors instead of eight motors,
0:14:03 so the reliability numbers close at eight.
0:14:06 But if you went to twelve, you got to use a much smaller motor
0:14:10 that didn’t need a carbon fiber propeller, you could use a plastic propeller.
0:14:14 And there was a huge change in the cost of the total propulsion system
0:14:19 by increasing the number of motors, which is not a thing that you would
0:14:24 on the surface look at and be like, OK, this this is intuitively obvious.
0:14:29 So you’re using twelve cheaper motors, so more smaller.
0:14:34 It’s more smaller motors rather than fewer larger motors.
0:14:39 And I mean, presumably, you could keep going that way.
0:14:42 You could have 20 tiny motors.
0:14:44 I mean, you find the optimum.
0:14:46 What settled on twelve was really driven by noise.
0:14:51 So like as you get the rotor smaller, they have to, you know,
0:14:54 the frequencies go higher, they spin faster,
0:14:57 the disk moving goes up, all these different effects.
0:14:59 And so moving to twelve, let you get the sort of
0:15:04 cost benefits by going to small motors.
0:15:07 But you didn’t sort of start climbing up that that noise curve
0:15:10 by having like, you know, like a hundred little half inch motors.
0:15:15 And and even that there isn’t an off the shelf propeller solution that sounds pleasant.
0:15:22 Yeah, so that the sound the sound is a big one, right?
0:15:26 Like there was a good Wall Street Journal story, I thought,
0:15:29 from Australia, where you were doing a lot of the early work.
0:15:34 And the headline was Delivery Drones Cheer Shoppers Anoy Neighbors Scare Dogs.
0:15:40 Tell me about that piece of it. Tell me about the noise.
0:15:43 So that’s a that’s a it’s a thing you have to be conscious of.
0:15:47 So, you know, we did a bunch of work
0:15:49 early on in the development of this aircraft around sort of how do we
0:15:54 how do we shape the tone of the noise that’s being generated?
0:15:57 So it’s sort of less of like one big peak and sort of more broad spectrum.
0:16:01 How do we reduce the noise of it?
0:16:03 Like if you look closely at our propellers, they’re they’re like asymmetric.
0:16:07 So there’s one long set of blades and one short set of blades.
0:16:10 And that creates like two tip vortices that destructively interfere and like spread out noise.
0:16:15 So all these things.
0:16:15 So we do all this work on on the hover propulsion system.
0:16:18 And the vast majority of of sort of noise feedback from the communities.
0:16:25 And mind you, like if you compare this to the noise feedback,
0:16:29 you get about an actual airport or construction project is still like far less than that.
0:16:36 But it was all overflight.
0:16:39 So it wasn’t like people weren’t complaining about the airplanes hovering.
0:16:43 They were complaining about them flying over overhead.
0:16:46 OK. And if you you look at the fact that the person that ordered the goods,
0:16:51 like the plane is coming, then they asked for it, right?
0:16:54 Like they’re like, they’re like, I want the service.
0:16:56 Their neighbors are probably also ordering things.
0:17:00 But the thousand homes that you flew over to get to that spot
0:17:04 like may not be participating in the service.
0:17:06 It’s a negative externality, right?
0:17:08 You’re imposing a cost on someone who’s not a party to the transaction.
0:17:12 So so that was that was a very interesting learning sort of early on in our
0:17:17 that we only would have learned by actually operating the service.
0:17:20 It’s that it’s not it’s not the next door neighbor who hates it.
0:17:23 It’s all the people between the store and the customer.
0:17:27 And in that sense, it was like, OK,
0:17:30 well, like we thought we needed to put all this development work
0:17:33 into the hover propulsion system, but it’s actually the cruise system
0:17:35 that needed needed work.
0:17:37 People never get mad about what you think they’re going to get mad about, right?
0:17:41 They get mad about that at the core of it.
0:17:44 Like the the drone delivery space is like so full of has been so full
0:17:48 of what ifs for so long and in the absence of regulatory frameworks
0:17:53 that let you go and operate, like you can’t prove out these things.
0:17:56 Yeah, that it it oftentimes like there’s a lot of misconceptions
0:18:01 about either noise or sort of what the use cases will be or what people want to order.
0:18:06 And then when you go and offer the service, sort of the cure for the what
0:18:10 ifs is the the actuality of the operating.
0:18:13 So OK, so you realize that the the noise complaints aren’t the noise
0:18:16 complaints you’re expecting.
0:18:17 Yeah, you had mitigated the one the hovering, but not the other the flying over.
0:18:21 So now you have this new challenge, right?
0:18:24 That people getting mad if drones are flying over their house all day long.
0:18:28 What do you do about that?
0:18:29 So we basically did the same thing we did on the other propulsion side.
0:18:33 So we use the same technology as the redesign the props.
0:18:36 We sort of set the design target so that like basically the aircraft
0:18:43 that the cruise altitude would be inaudible to to an observer on the ground.
0:18:47 But this is like everything in aerospace is a trade.
0:18:52 And so, you know, for us, it was like we want to we want to address
0:18:56 sort of any of the noise concerns.
0:18:59 And so we’re willing to go and do that development time and exercise and cost.
0:19:05 Redo the propulsion system and redo the plane to be able to use it.
0:19:10 So that that’s that was that was one interesting one.
0:19:15 And the other one is just like, you know, how you get the box to the people.
0:19:20 So OK, early on in the program,
0:19:23 we had basically, you know, you have the little tote that hangs below the plane.
0:19:28 And then it was connected to the plane with a tether.
0:19:31 And that tether went around a spool and just sort of like
0:19:34 you’d open up a latch and it would descend and you’d leave behind the string.
0:19:39 So it was like the way of letting go.
0:19:42 The box was just well, there’s only so much string on the on the on the aircraft.
0:19:47 So the so the customer would get a box with the long string, the long string.
0:19:51 Not a great user experience, but very simple, like super simple.
0:19:54 And we spent a huge amount of time around how do you drop off the box
0:20:02 without a bunch of mechanical complexity?
0:20:06 So how do you how do you lower down the box?
0:20:09 Make sure that it lets go of the box 100 percent of the time.
0:20:13 Make sure that that little hook at the bottom doesn’t get snagged
0:20:17 on anything else as it’s getting pulled back up,
0:20:19 making sure that that whole system could operate reliably,
0:20:24 you know, thousands of times in with dirt and leaves and stuff.
0:20:28 And so like this is that little that little yellow bit of plastic that you’re
0:20:34 just talking about the hook at the end of the line that holds the box.
0:20:37 Like that is like a nightmare to get just right nightmare to get just right.
0:20:42 And it is probably one of the most iterated components on the whole aircraft.
0:20:46 Still to come on the show, why, despite all that work on the hook

0:22:28 Like, what are you trying to figure out that you haven’t figured out yet?
0:22:32 Yeah, I think that for us right now,
0:22:37 a couple of years ago in Australia, when we were sort of ramping up volumes there,
0:22:41 we demonstrated what scale looked like for a sort of confined geographic area.
0:22:48 So, you know, one of the common, I think, misconceptions about drones is, you know,
0:22:53 folks are like, well, when drone delivery is real, I’ll look up at the sky and all I’ll see is drones.
0:22:57 And I was like, well, no, when you when you actually do it, when you actually offer sort
0:23:01 of the scaled out service to like a, you know, 100 square kilometer piece of the earth,
0:23:07 even when there’s even when there’s 1000 deliveries happening in one day in that little space,
0:23:14 you can look up and not see any planes for a while.
0:23:16 And so, for the last couple of years, that’s what we were focused on was, okay,
0:23:21 how do we demonstrate the unit scale of, okay, this is what drone delivery looks like
0:23:26 at scale for one small space.
0:23:29 Now, I think with the DFW expansion, we have the opportunity to do that at a whole sort of
0:23:36 metro wide scale.
0:23:38 So, I think that the ability to offer the service across a big metro to like, you know,
0:23:45 where you’re going to cover millions of people, lets you answer, lets you sort of validate
0:23:51 that those assumptions that have been proven out at smaller operational scales hold as you go up.
0:23:57 And so, looking at things like how frequently do people order, like, is it a novelty that
0:24:03 people order once and then they’re like, okay, well, I got my cool TikTok video of a drone
0:24:06 delivering me something, or do they find value in it?
0:24:09 You know, do you start to get to the place where, you know, for us like, you know, is one operator
0:24:17 able to, you know, do we have the permissions and is it working to have one operator do
0:24:24 multiple locations and, you know, many aircraft in the sky at once looking less and less like,
0:24:31 sort of a one-to-one relationship between sort of the person in the operation to like,
0:24:37 more of a sort of dispatcher view of the world of like, okay, this person is managing a fleet
0:24:41 of airplanes rather than managing sort of any one flight.
0:24:44 So, in the current service as it exists now, what is the role of human beings?
0:24:52 It’s really is like, you know, a person has to put the stuff in the box.
0:24:58 A person has to bring the box to where the plane is going to be and, you know,
0:25:03 the plane hovers and lowers down the little hook and they hook the box on it and it takes it up.
0:25:07 And then, you know, somebody in the morning needs to take the planes and put them out on
0:25:12 the pads and at night take them and put them back in the shipping container.
0:25:16 And then our pilots are sort of monitoring the operation.
0:25:19 I mean, just to be clear, they’re not flying the planes, right? The planes are flying themselves.
0:25:25 The planes are flying themselves, but they’re responsible for the operation, right?
0:25:29 So, like, if you look at the sort of like some of the core tenets of aviation,
0:25:33 like the pilot is responsible for the airliner flight or for the charter flight,
0:25:38 like they’re responsible for the operation.
0:25:40 And so, what does that mean when things get very highly automated?
0:25:46 It’s like, okay, well, they’re looking for other air traffic.
0:25:50 They’re looking for sort of, is the system performing as we expected to?
0:25:54 Is there, is there weather that’s rolling in? Is there something else like that?
0:25:58 So, just so I can see, just so I can like visualize it, is there like at each place
0:26:04 where you have a nest, like at each Walmart, is there like a room where there’s a guy sitting
0:26:08 or do you guys have like an office? No, there’s an office where the folks are sitting.
0:26:12 I mean, you said there’s a pilot, like do they, so what do they have like a little radar thing?
0:26:16 Like pretty much, like if you think about like sort of what an aircraft or controller station
0:26:22 would look like or what a sort of trained dispatcher station would look like,
0:26:25 that’s more or less what the pilot interface looks like.
0:26:28 So, there is, there’s no live video feed from the aircraft.
0:26:31 So, like the airplanes sort of get their assigned flight when somebody places an order,
0:26:37 because like we don’t know where the next order is going to come from.
0:26:39 So, there’s this whole route planning algorithm in the background that when somebody orders
0:26:43 something, it’s like, okay, I need to go fly this way and here are the other flights in the space.
0:26:49 They’ll see those tracks, like so they’ll see, okay, I’ve got, you know,
0:26:53 this many airplanes that are sort of active right now.
0:26:57 I’ve got this many airplanes that are on the ground waiting, getting assigned an order.
0:27:00 And they’re just little icons moving around the screen.
0:27:04 So, it’s not like, there’s not some video feed.
0:27:06 There’s not like, and then they’ve got like a view of the individual nest.
0:27:10 So, there’s a little security camera looking down on it.
0:27:12 It’s like, oh, okay, there’s here all the airplanes, like, you know,
0:27:17 so it really is, it is that sort of like supervisor interface.
0:27:21 I think it’s probably the easiest way to think about it rather than like,
0:27:24 there’s no like, sort of controls and handles that people are manipulating to fly the planes around.
0:27:29 I mean, is there like a button they can push if the plane needs to turn around or like,
0:27:35 whatever, bail in some way.
0:27:37 Yeah, there’s a button.
0:27:38 So, one of the things they could do is they can pause the whole operation.
0:27:43 So, they can say like, okay, you know, we’re outside of our weather limits
0:27:46 or there’s a airspace conflict that’s gone through, stop receiving orders.
0:27:52 That’s the easy one.
0:27:53 Like, don’t send any more planes out.
0:27:55 The other one is they have a button where they can tell the plane to land.
0:28:01 And that’s basically the plane is following like a 4D trajectory.
0:28:07 So, it’s got a like a 3D path plus time where it’s like, okay,
0:28:11 I’m supposed to be in this airspace at this time.
0:28:13 And it’ll keep flying on that path until it gets to a place
0:28:18 that sort of has been procedurally generated as like okay to land.
0:28:22 So, like, you know, open fields and like trees and stuff, like not roads, not like sidewalks.
0:28:29 And so, the plane will keep flying until it gets to one of those places
0:28:32 and it’ll sort of slow down, do a hover, come down and land.
0:28:37 And those are really the two commands.
0:28:40 How often does that one happen?
0:28:42 Very infrequently landing, yeah.
0:28:45 Very infrequently.
0:28:46 And I think it’s more akin to like, if you pulled your car over to the side of the road
0:28:52 with a check engine light, it’s not like sort of anything is like fundamentally broken.
0:28:58 It’s more like a precautionary step.
0:29:01 And I think that that’s one of the pieces that sort of underpins
0:29:05 this whole sort of operational cases, like all these layers of redundancy, you know,
0:29:09 the plane can either, the plane can go to the delivery zone and say like,
0:29:13 well, I don’t think I should deliver the package because there’s an obstacle and it’ll come back.
0:29:16 The plane can go and deliver the box and say, I delivered it, but I had to move two meters over
0:29:21 because there was an obstacle, like disable this delivery zone.
0:29:24 The plane can come back and say, hey, I was doing that.
0:29:28 And when I was on my way back, I noticed that I was using slightly more power than I usually use.
0:29:34 Like, I’m going to ground myself and sort of there’s all these layers.
0:29:38 And one of those layers is the plane or the pilot can say, hey, like,
0:29:42 why don’t you pull over to the side of the road so we can, we could check on you.
0:29:45 Is there a camera on the plane?
0:29:49 Yeah.
0:29:50 Surely something many people ask you, like, is the drone looking at me?
0:29:54 So the drone is not looking at you.
0:29:56 Again, I think it’s like, there’s no, there’s no live feed.
0:30:00 So it’s not like there’s like an operator sort of interfacing with that video.
0:30:04 But the aircraft has two sets of stereo cameras on the back of it that are used for
0:30:11 so both visual odometry.
0:30:14 So like a backup to GPS and for like sort of broad scene understanding.
0:30:21 So like building a depth map of sort of what you’re flying over.
0:30:23 But those are all like, that’s a point cloud.
0:30:25 That’s not like images of stuff.
0:30:28 You know, one of the biggest challenges of like residential drone delivery is
0:30:33 like you’re going to, you’re going from a very structured environment
0:30:37 to a very unstructured environment.
0:30:39 So like, like the sky is like usually sort of very clear of obstacles.
0:30:44 Somebody’s backyard like may not be clear of obstacles.
0:30:47 There may be a swing set.
0:30:48 There may be a tree branch that has grown sort of since the last time
0:30:53 that sort of satellite imagery was refreshed.
0:30:56 And so the cameras on board the aircraft are used mostly for
0:30:59 they’re used for navigation and for sort of obstacle detection.
0:31:04 They run what’s what’s called like a bunch of semantic modeling.
0:31:07 So like if you think about like a toddler putting blocks into the little toy,
0:31:13 they’ll be like triangle goes in triangle circle goes in circle.
0:31:17 The plane is like car tree house road.
0:31:22 I mean, like computer vision, like basic computer vision.
0:31:25 There’s a computer vision stuff.
0:31:26 I mean, so that one is interesting in that I feel like when you started,
0:31:31 that wasn’t nearly as good, right?
0:31:34 Yeah, you can do, we could do a lot more now than we could at the beginning of the program.
0:31:39 And like, you know, we can run like live classification on like, you know,
0:31:46 cell phone like avionics.
0:31:47 Yeah.
0:31:48 I mean, does it also do that to say like, oh, don’t lower the box.
0:31:52 There’s a dog running around the yard.
0:31:54 Yep.
0:31:54 Yep.
0:31:54 So it’ll it’ll do that and it’ll do basically what’s what’s called delivery zone nudging.
0:32:01 So like a spot is picked sort of before the plane gets there where to lower the box.
0:32:07 If the plane is coming down, it says, well, where you told me to lower the box,
0:32:10 there’s a car or the tree branch is bigger than what you said it was.
0:32:14 Yeah.
0:32:15 It can within a bounded set of decisions sort of move it a certain distance
0:32:20 to drop off the box.
0:32:21 And then it will tell us like, hey, I had to move where the delivery zone was.
0:32:25 How often how often does the delivery fail?
0:32:29 Like does it get there?
0:32:29 And it’s like, no, this isn’t going to work.
0:32:31 I got to get out here pretty infrequently.
0:32:33 So I mean like one in 10, one in 20, one in 100.
0:32:36 It’s in the hundreds or thousands.
0:32:37 Okay.
0:32:38 So so big picture, if things go well for drone delivery,
0:32:43 what will the world look like in say five or 10 years?
0:32:46 Yeah. I mean, I think at the core of it, if this experiment works,
0:32:50 right, like if drone delivery takes off, it will be the like primary means
0:32:55 that people get small goods delivered.
0:32:57 So I think that it will be a it’ll be everyday occurrence for the same folks
0:33:02 that that order food every day today.
0:33:04 Most of that will be coming with with airplanes because they get just just makes more sense.
0:33:10 Uh-huh.
0:33:11 What’s the version of the future where it doesn’t work?
0:33:15 Like what are the reasons it might not work?
0:33:17 I think some of it is if people can actually get past the what ifs.
0:33:23 Like, you know, do people order frequently enough?
0:33:26 Do is it a good experience for the partners?
0:33:29 Like are you integrating well enough into their workflow where
0:33:32 journalism is an asset, not a burden to their sort of the day in the life of their associates?
0:33:38 Are all the companies in the space still around?
0:33:42 Right. Like this is like these are really long timelines in a challenging funding environment.
0:33:46 So like, you know,
0:33:49 it’s really expensive to get to a point where the business makes sense to get to scale.
0:33:54 And then I think I worry sometimes that that folks will still sort of chase the long tail of
0:34:03 of the sort of use case.
0:34:05 So, you know, drones don’t have to deliver everything.
0:34:10 Right. And so I worry about sort of a lack of focus of like, okay, like, you know,
0:34:16 here is the place where drones make a ton of sense to deliver stuff.
0:34:19 Let’s be really successful there rather than like, oh, they might be able to deliver,
0:34:23 you know, a case of bowling balls.
0:34:26 Like, yeah, they might be able to, but a van is a much better use case for that.

0:35:49 So not surprisingly, I’m a bit of a nerd.
0:35:54 I like Star Wars and sci-fi things.
0:36:00 I always have. And I reached a point where sort of both the intersection of technologies
0:36:08 and my skill at designing airplanes were such that I could make the toys that I had as a kid
0:36:13 work as like real things.

0:36:25 Yeah. No, it’s also like how I sort of continuously sharpen my skills as an engineer.
0:36:32 So like, often they’re like really hard airplane design problems of like,
0:36:37 what are the aerodynamics of an X-Wing?
0:36:39 So let me ask you on that note, let me ask you, like,
0:36:42 is there a specific thing you learned in building these models that you brought to your work at Wing?
0:36:49 I think I’ve brought a similar philosophy, which is like,
0:36:55 how do you, how do you get to a complex result without a complex solution?
0:36:59 Where it’s like, okay, how do I, how do I get that same joy?
0:37:04 How do I get to that same result with a simpler answer?
0:37:07 So that’s, I think that that’s, that’s how I approach my professional life as well.
0:37:12 You got a white whale.
0:37:14 Is there something you want to build that flies that you haven’t been able to do?
0:37:17 I have always wanted to do a tie interceptor.
0:37:19 There’s always my favorite Star Wars ship, but there’s like not much in the way of Wing on that.
0:37:26 Who flew that?
0:37:26 Was it the, the good guys or the bad guys?
0:37:29 It was the bad guys.
0:37:30 So, okay.
0:37:30 Right.
0:37:32 So it’s like what the stormtroopers flew, sort of a variation on that.
0:37:36 You built one of those that goes in the water.
0:37:38 Yeah.
0:37:39 Some, some version of that.
0:37:40 I saw that I was like, does that fly?
0:37:41 And then I saw that it was in the water.
0:37:42 I go through like every, probably every four years I get into submarines
0:37:46 and I’ll like build some submarine stuff.
0:37:48 And then I’ll sort of put it on the shelf.
0:37:50 So I feel like, so I’m moving on from what you’ve built now, just to be clear.
0:38:01 The, I feel like the word drone is, is not doing drones any favors, right?
0:38:11 I feel like it has a lot of negative connotations.
0:38:13 There’s like a militaristic connotation.
0:38:14 There’s the connotation of like a worker who is unfeeling and doesn’t do anything.
0:38:18 Is there a word that you think would be better?
0:38:21 I mean, at this point, I think that that, that ship is
0:38:26 long since sailed and has left board.
0:38:29 I mean, there was like a, there’s been a South Park episode about it.
0:38:31 Like, I don’t think that like, like, so I don’t know.
0:38:36 I think it’s, it’s a word.
0:38:37 I don’t think you should ever be afraid of, of, of the word.
0:38:41 And at the core of it, like, I don’t know, I think of them all as airplanes.
0:38:46 Like they, they fly around with other airplanes.
0:38:48 Like they need to do airplane stuff.
0:38:50 And I think that, like, part of the reason that the skepticism that,
0:38:55 that you brought up earlier exists is, is the sort of the gap
0:38:59 between the sort of promise and the reality.
0:39:02 And so, you know, the, the sooner that we can get these services sort of
0:39:09 real and live and interacting with more people, I think that people will just
0:39:15 look at these as tools that are flying around providing a service.
0:39:18 And my, I’ve always, I tell team frequently, I like, I want people to
0:39:21 look at the plane and think of it like a shopping cart.
0:39:25 And it’s just like, it’s a thing that’s very useful.
0:39:27 People use them all the time, but you don’t really give it a second thought.
0:39:30 And it’s just, it’s an asset that you use.
